Decide when the founder should join

Use explicit reasons such as executive alignment, a strategic relationship or a decision outside the seller’s authority. Avoid making founder attendance the automatic response to uncertainty. Ask the seller to explain the buyer’s situation, the proposed next step and the specific help needed.

Keep the seller responsible

Before a call, agree on roles. Let the seller prepare the agenda and own the follow-up. Afterward, review what they learned and what they will do next. If the founder takes over, state why and identify when ownership returns. Otherwise the customer and the team may both learn to bypass the seller.

Build the missing support

If every complex deal requires rescue, inspect coaching, qualification and decision authority. A manager can help sellers prepare and navigate problems before the founder is needed. Track recurring reasons for escalation so the operation improves rather than repeating the same dependency.
